AS9100D Quality Management: From individual initiative to controlled processes

A quality management transformation case study

AS9100D Quality Management: From individual initiative to controlled processes

Client Profile

Fortune 500 company pursuing aerospace supplier qualification

The Challenge

A major aerospace manufacturer required this Fortune 500 company to obtain third-party AS9100D certification as a condition of supplier qualification. The company was known for a “make it happen, whatever it takes” mindset that supported fast decisions and strong commitment to delivery. Yet many activities relied on individual experience, informal handoffs, and reactive problem solving. To meet aerospace expectations, leadership needed processes that people could follow consistently and demonstrate through records and other objective evidence.

The transition required more than writing a quality manual. Employees needed a shared understanding of how work should be performed, who owned each process, and how to respond when requirements or results changed. The QMS also had to fit the company’s operations so the new controls would be used in daily work.

Discovery and Gap Analysis

Verify, Inc. began with interviews across the organization. Personnel described how they believed activities were performed, which documents they used, where decisions were made, and how responsibilities passed between teams. Those conversations surfaced differences in process understanding and gave employees a direct role in shaping the future system.

Verify then reviewed existing practices against applicable AS9100D requirements. The gap analysis identified processes needing clearer definition, more consistent execution, or stronger documentation and evidence. The findings helped the client prioritize work and establish a practical sequence for closing gaps.

Process Development and Training

Verify worked with client personnel to strengthen existing processes and develop procedures and work instructions where gaps remained. The team translated operational knowledge into defined responsibilities, repeatable steps, and records that support consistent execution. The work was collaborative: employees helped shape controls that reflected how the business operated while addressing AS9100D requirements.

After the procedures and work instructions were developed, Verify trained personnel on the revised ways of working. Training connected each person’s responsibilities to process discipline, documentation, and the aerospace customer’s expectations. It also supported adoption of the QMS beyond the initial documentation effort.

Certification Roadmap

Verify and client leadership developed an AS9100D Certification Plan to guide the remaining work toward an independent third-party audit. The plan provides a sequence for completing implementation activities, checking readiness, addressing any remaining gaps, and preparing personnel for assessment. It gives leadership a way to manage progress against the supplier qualification requirement.

Results and Value

The engagement established a clearer view of how work was performed across the company and where practices needed to change. The client gained stronger procedures and work instructions, personnel trained on those requirements, and a defined path toward certification. Together, these elements support a more disciplined and repeatable operating model while preserving the responsiveness that contributed to the company’s success.

CERTIFICATION DIRECTION

Plan for readiness and audit

Third-party certification remains a future milestone, subject to completion of the plan and an independent certification audit. Verify’s work provided the organizational foundation and a practical route to that milestone.
